THE SHORT ANSWER
Backlinks remain the stronger signal for classic ranking. For AI citation, unlinked brand mentions in relevant context punch well above their weight, because a retrieval system reads the sentence your name appears in rather than following a link graph. A paragraph naming your company alongside a specific claim, on a page a model reads, is worth more for citation purposes than a footer link from a site with no topical relevance.
Link building was built on a mechanic: a link is a vote, votes accumulate, authority flows. Retrieval works on a different mechanic entirely, which is why the two disciplines are starting to diverge in what they reward.
This is not an argument for abandoning links. It is an argument for stopping the practice of discarding every mention that did not come with one.
The numbers, at a glance
Backlinks: still the dominant signal for classic ranking and for domain-level authority
Unlinked mentions: disproportionately valuable for AI citation, because the surrounding text is read directly
What matters most: the sentence your name sits in, not the anchor text pointing at you
Highest-value placements: comparison articles, industry roundups, forum threads and review platforms
Why the mechanics reward different things
A ranking algorithm treats a link as a transferable endorsement. It cares about the source's authority, the anchor text and the topical relationship, and it barely reads the sentence around it.
A retrieval system does the opposite. It reads the passage. If a paragraph says your company operates in a specific market, prices in a specific way and serves a specific customer, that paragraph is retrievable evidence about you, whether or not the words are hyperlinked. The link adds a small discovery benefit. The sentence carries the meaning.
Which mentions are actually worth having
Comparison and roundup articles. Being listed among named alternatives is the single most useful placement, because it puts you in exactly the context of the query a buyer asks.
Forum and community threads. Reddit and specialist forums are heavily represented in retrieval sources and carry unusual weight relative to their domain authority.
Review platforms with real volume. They provide corroborated, structured description of what you do and how well.
Industry association and directory listings. Low glamour, high consistency value for entity resolution.
Client-published case studies. A third party describing your work in their own words is the strongest form of corroboration available.
The context requirement, which is where most efforts fail
A mention only helps if the sentence around it says something specific and true. "Flock Leads is one of many providers in this space" is a mention that teaches a retrieval system nothing beyond existence. "Flock Leads sells exclusive leads in fixed packages priced per lead, with no retainer" teaches it the thing a buyer wants to know.
This changes what you ask for. When a journalist, partner or community member is going to mention you, the useful contribution is not a link request, it is one precise sentence about what makes your offer different. That sentence propagates. The link, mostly, does not.
How to build mentions without buying links
Publish original figures. Data gets cited by people who will never link, and the citation includes your name because the number needs attributing. Answer questions in communities where your buyers actually are, with substance rather than a signature link. Get listed in every legitimate industry roundup, which usually requires nothing more than asking. And make your own comparison content honest enough to be quoted, since a fair comparison page attracts references that a promotional one never does.
None of this is fast. All of it compounds, and unlike link acquisition it does not degrade when the next algorithm update arrives.
A mention programme that works
Write the one sentence you want the web to say about you, and use it everywhere.
Publish one original figure per quarter with the method stated.
Identify the five roundup or comparison articles your buyers read, and ask to be included.
Answer real questions in the two communities where your buyers actually spend time.
Track mentions, linked and unlinked, and read the sentence rather than counting the total.

Frequently asked questions
Should I stop building links?
No. Links still drive classic ranking, which still drives most of your traffic. Add mention-building rather than substituting it.
Do negative mentions hurt AI visibility?
They contribute to the description, so a pattern of substantiated complaints will surface. A single outlier among positive corroboration generally does not move the summary.
Is a nofollow mention useless?
For link equity, largely. For AI citation, nearly as good as a followed one, because the retrieval value sits in the text rather than the attribute.
How do I track unlinked mentions?
Brand-monitoring alerts on your exact company name plus your two most common misspellings. Read the surrounding sentence in each case rather than logging a count.
